## **Start with the customer, not the keyword tool**

Topic clusters work when they start from what your customer is trying to get done. A keyword list tells you what people typed. It doesn’t tell you why they typed it.

Last week I built topic clusters in HubSpot with the marketing lead at a direct mail company. Her first question was whether topics should be short keywords or full questions. The answer is neither. A topic should name what the buyer is trying to do.

Google reads for intent now, and so do answer engines like ChatGPT, Claude and Perplexity. Your topics need to carry that intent too. Here is the four-step process we used.

## **Step 1: List what you sell, what customers want and what gets in their way**

Before you open any tool, write three lists with sales and marketing in the room.

- **What you sell.** The products and services you actually deliver.
- **What customers want.** The outcome they’re paying for. For direct mail, that’s getting in front of the right audience and raising response rates.
- **What gets in their way.** The problems you solve. Mail that never gets opened. Postage costs that keep climbing. Pieces that look like everything else in the mailbox.

Do this from your own heads first. Keyword tools pull from the same data your competitors see. Your team knows things a tool can’t.

In that session, the marketing lead mentioned a new envelope line that adds foil and embossing without slowing production. In her experience, envelope design is one of the biggest drivers of open rates. No keyword tool would have handed us that topic.

## **Step 2: Write each topic with an intent verb**

Turn your lists into topics of two to four words each. Every topic gets a verb that says what the buyer is trying to do.

| Keyword | Intent topic |
| --- | --- |
| Direct mail | Why use direct mail |
| Response rates | Increase mail response rates |
| Postage | Lower postage costs |
| Envelopes | Get envelopes opened |

The verb tells you who the page is for and what it has to answer. “Postage” could mean anything. “Lower postage costs” is a buyer with a budget problem and a question you can answer.

Once you have 10 to 15 topics, group them by theme. We usually see three to five. Each theme becomes a cluster.

## **Step 3: Pick a pillar and branch from it**

Each cluster needs one pillar piece. That’s your flagship content on the theme: broad, evergreen, and the page that proves you know the subject. It stays on your site for years.

Branch posts go deep on one question each and link back to the pillar. Here’s how one cluster looked:

- **Pillar:** Planning a modern direct mail campaign
- Lower postage costs on large mailings
- Envelope formats that get opened
- Measure direct mail response

Back the pillar with outside research, like industry association studies, so the claims hold up. Answer engines and buyers both trust sourced claims.

The pillar shows you cover the whole subject. The branches give a direct answer to a narrow question, and the data backs that up. A [Wix Studio AI Search Lab study](https://searchengineland.com/ai-citations-favor-listicles-articles-product-pages-study-472364) of more than 1 million AI citations found articles were cited 2.7 times more than other formats on informational questions.

## **Step 4: Build it in HubSpot, then edit like a human**

In HubSpot’s SEO tool, open Topic Clusters and create a topic for each cluster. Attach the pillar page, then add a subtopic keyword for each branch post and attach the post to it. Connect Google Search Console so you can see the search queries and traffic behind those pages.

HubSpot can draft posts for you, and so can Claude. Use them. Just remember that AI is efficient, not smart. Feed it your three lists and real customer conversations and the drafts get specific. Feed it nothing and you get the same post everyone else already published.

Our workflow: draft in HubSpot so the structure fits what answer engines look for, move it into Claude to match the brand voice, then have a person edit it before it goes live.

**What to do this week**

1. Spend 30 minutes with sales and marketing writing your three lists.
2. Turn them into 10 to 15 intent topics.
3. Group them into themes and pick one pillar per theme.
4. Build one cluster in HubSpot before you build the rest.
